Sprint retro summary.

Turn a 60-minute sprint retro into a distilled memo the team will actually reference next sprint. Three steps: patterns, decisions, watch-list.

CADENCE · EVERY SPRINT END · 20 MIN

Retros generate lots of good discussion and few durable artifacts. The default failure mode is a shared doc with 40 sticky notes that no one reads before the next sprint. This workflow turns the raw retro output into a memo the team will reference — patterns worth watching, decisions made, one specific change to try next sprint.

STEP 01

Identify patterns

Goal: From the raw retro notes, extract the 2-4 patterns worth naming.

THE PROMPT

Here are the raw notes from our sprint retro [paste]. Extract the 2-4 patterns worth naming — recurring themes, not individual incidents. For each pattern, cite the specific notes that support it and note whether this pattern appeared in prior retros or is new.

STEP 02

Decisions made

Goal: For each pattern, name what the team decided to change.

THE PROMPT

For each pattern above, what did the team actually DECIDE to do about it? Not 'we should try' — the specific decision. If no decision was made in the retro, mark it as 'no decision yet' rather than inventing one.

EXPECTED OUTPUT · REPRESENTATIVE
For PR reviews: pair-programming Fridays. For Tuesdays: no decision. For estimation: split any ticket estimated >5 pts.

STEP 03

Watch-list

Goal: The one specific thing we're actively watching next sprint.

THE PROMPT

Given the patterns + decisions above, what's the one specific metric or behavior we should actively watch next sprint to know if the changes are working? Not 'general vibe' — something we can point to at the next retro.

THE COMPOUNDING PART

Repeatability, not cleverness.

HANDOFFS

What lives where when the workflow finishes.

Save the memo alongside sprint artifacts. At the next retro, open with 'here's what we decided last time and where we landed on the watch-list metric' before starting fresh.

VARIATIONS

The same shape, different jobs.

  • Personal version: works identically for individual reflection at the end of any project.
  • Cross-team version: multiple teams do steps 1-2 individually, meet to compare patterns and coordinate on decisions that cross team boundaries.
  • Async version: entire workflow runs in a doc without a live meeting when the team's remote-heavy.

Try this workflow once. Then decide if it earns a recurring slot.

The value compounds after the third run, not the first.
